Step 1: Find the bad actors

A small number of assets usually cause a large share of unplanned downtime. Rank assets by downtime hours, repeat-failure count, and maintenance spend, then start with the machines that repeatedly disrupt the same line or shift.

This only works if downtime is coded well. If half your downtime is logged as miscellaneous, the ranking is noise. Capturing cause, asset, line, and shift on every downtime event is the unglamorous prerequisite to every later step.

Step 2: Make PM compliance visible

A preventive maintenance program only reduces downtime if overdue work is obvious before a shift starts, not discovered after a breakdown. Show due, overdue, blocked, and parts-waiting work in a single view that the morning meeting actually uses.

PM compliance is a leading indicator: when it slips, breakdowns follow weeks later. Tracking it by line or area tells you where the next wave of reactive work is being created right now.

Step 3: Fix the parts and planning friction

Much of what looks like a maintenance problem is a logistics problem. Technicians lose hours traveling, waiting for parts, and searching for information, time that should be wrench time.

Two changes move the needle quickly:

  • Reserve spares against planned work so a job does not start only to stall waiting for a seal kit.
  • Put asset history, drawings, and past fixes on the technician's phone via a QR scan so diagnosis does not require a trip to the office.

Step 4: Turn closed work into prevention

Every completed breakdown is data. Use it to tune the checklist that missed the failure, adjust the PM interval that was too long or too short, stock the spare that was not on the shelf, and capture the troubleshooting steps that worked.

This is the loop that compounds: each repaired failure makes the next one less likely or faster to fix. Without it, teams fix the same fault forever and never escape reactive mode.

From reactive to predictive, in the right order

Predictive maintenance, condition monitoring and parameter-trend alerts, is powerful, but it pays off only once the basics are in place. Clean downtime data, visible PM compliance, and a closed-loop failure history are what let a predictive signal turn into the right preventive work order instead of another ignored alarm.
